What are the towns like around Christmas time? Christmas markets? Lots of crowds? Anything else to do at that time of the year?
Would 4 days (3 nights) be too long?
We have been in Alsace before, but that was during summer.

There are very famous Christmas markets in Strasbourg and Colmar which are worth visiting. The usual places worth seeing such as Fribourg and Basel are also nice in winter. Last year there was snow in early December which makes a trip into the Black Forest or Vosges Mountains very pretty. If you go to Baden Baden the Caracalla thermal bath has outside pools which can be fun to sit in with the steam rising off the hot water.
